What triggered it
He came to raise his profile. Referrals were good but arrived on their own schedule, and any new demand a higher profile created would still have to run through him.
What the audit found
Visibility wasn't the real problem. Every important thing ran through the founder: the sale, the pricing, the proposal, the handover, the delivery standards and the final decisions. He had a strong technical reputation, but a fragile commercial structure.
The work
Positioning first, then a standardised flagship offer with clearer pricing and modules. A sales process his team could run. Delivery systems (templates, SOPs, welcome packs, reporting) with AI carrying the heavy lifting.
What changed
Follow-up, proposals, marketing, sales and admin moved to the team, with KPIs tracked daily and weekly. Bryan now protects every Friday to work on the business and make CEO decisions. Deliverables go out faster and the margin holds while revenue grows. After Strategy Days he'd drive back to the airport laughing at the stretch goals we'd set. Then he beat them.

What triggered it
Two years in: on sites all day, estimating at night, taking every kind of client. Working to grow and survive at the same time.
What we found
No defined brand foundations, no single audience, and energy drained by wrong-fit clients. In his own words later: he was the bottleneck.
The work
Narrowed to one audience: contractors brilliant on site and drowning in back-end paperwork. Rebuilt the message around the client's problem, rewrote the website and committed to consistent storytelling content. Then the operations: customer journey mapping, SOPs, delegation, a virtual assistant and clear ownership so people stopped bringing every question back to him.
What changed
He stepped out of the day-to-day and into running the business, with 2 hours every morning working on it instead of in it. Home in the evenings.

From the outside, successful: a nearly full 1:1 practice and a group program launched. Behind it, the emotional weight of exhausted, stuck clients was burning her down.
What we found
Her message was attracting people already in crisis, inside a model where every result ran through her personally. The work she wanted was with ambitious, high-performing clients before burnout hits.
The work
Repositioned the message for driven clients on the edge, relaunched the program and refined the emails and sales flow. Then the model: leveraged income streams, a membership, VIP offers and team members including a Customer Success Manager. Delivery took less of Annie and became more scalable.

Record sales with clients she actually wants, hired by high-performance executives, and a more scalable model that relies less on her personal delivery time.
